What 4 Years of Packaging Quality Reviews Taught Me About Why Packaging Fails

The Question Everyone Asks First

"Can I take an empty water bottle on a plane?"

That's the first thing people ask when they find out I review packaging quality for a living. Not "how do you verify a tube's burst strength?" Not "what tolerance do you hold on an injection-molded closure?" It's always about a plastic bottle and a TSA checkpoint.

For the record: yes, you can take an empty water bottle through security in the US. Refill it at a fountain and carry on. But the reason that bottle survives your backpack, the security bin, and three hours in an overhead compartment is that somebody, somewhere, spec'd it correctly. You never see that spec. The bottle just doesn't leak, doesn't crack, doesn't disappoint. When packaging works, it's invisible. When it fails, it's the whole story.

I've spent 4 years reviewing deliverables at a packaging manufacturer—roughly 200+ items a year. I've rejected a lot of first deliveries, and I've seen the same patterns repeat across every product category we touch. So let me walk you through what actually goes wrong.

Four Failure Patterns That Show Up Again and Again

We make and review a lot of different things. Greiner tube products for cosmetics and pharma. Rigid containers for food and chemicals. 1. Specification Drift

2. Material Substitution, Done Quietly

The second pattern is harder to catch. A supplier runs out of the specified resin and swaps in a "comparable" material. Technically, it's still the same polymer family. But the melt flow index is different. The impact resistance shifts. The stress-crack behavior can change entirely.

For a container holding solvents or high-pH chemicals, that's not a cosmetic difference—it's a functional failure waiting to happen. We caught one substitution only because a batch failed a routine impact test. The material had been changed without approval. Nobody thought it mattered. It did.

3. Print Collateral Is an Afterthought

This is the most avoidable failure, and it still happens constantly. Companies spend weeks tightening their packaging specs, then hand their printed materials to someone who's never used a proper template for tri fold brochure. Colors don't match the product. There's a phrase I've come to distrust more than any other: "It's within industry standard."

Which industry? Consumer goods? Lab consumables? Industrial packaging? Those are three different worlds with three different definitions of "acceptable." The tolerance that's fine for the retail box of a 6 cup coffee maker is not fine for a Greiner Bio-One North America lab tube that has to seat into automated equipment and survive centrifuge stress. Over-specifying a consumer product wastes money without improving the outcome. But under-specifying a lab consumable creates risk that no price cut can justify.

When a supplier falls back on "industry standard," what they usually mean is "I didn't check your specific requirements." And that communication gap is on both sides. Most buyers focus on per-unit pricing and delivery dates and completely miss the specifications that actually determine whether the product will survive real-world use.

What a Packaging Failure Actually Costs

Let me put numbers on this, because "quality matters" is a slogan until it becomes a spreadsheet.

That 12,000-tube rejection cost us a $22,000 redo. But the visible cost was the tip of the iceberg. The customer's sales team had to re-explain the timeline to every distributor. Marketing had to re-plan the launch around a date nobody was confident about. And we had to scrap 4,000 printed brochures that referenced the original launch date. One spec deviation turned into a supply chain event, a sales event, and a reputation event.

I've also watched a field failure unfold in slow motion. A customer had requested a higher-grade moisture barrier for a storage product. The supplier substituted a thinner film without saying anything. Eight thousand units absorbed enough humidity to become unusable, and the whole batch was scrapped. The supplier covered the loss, but the trust never came back. That kind of damage doesn't show up on a P&L.

On the visual side, I ran a blind test with our sales team last year. Same product, same artwork—one with our standard packaging spec, one with a premium print spec. Eighty-three percent identified the premium spec as "more professional" without knowing what they were looking at. The cost difference was $0.12 per item. On a 25,000-unit run, that's $3,000 for measurably better brand perception. Some buyers treat that as waste. I think they're missing what packaging is actually for.

What I'd Tell Buyers Who Want to Get This Right

The vendor who once told me that earned my trust for everything else. I'd rather work with a specialist who knows their limits than a generalist who overpromises. That's a philosophy we apply to our own vendors, and we expect our customers to apply it to us.

If you're a buyer or a spec writer, here's the short version:

  • Write down everything. Materials, tolerances, test methods, approval requirements. If it's not in the spec, it doesn't exist. And that applies to marketing collateral too—define the paper weight, the fold, the color space.   • Inspect on arrival. First-article inspection is not optional. Measure it, test it, compare it against the approved sample. A day of inspection is cheap compared to a launch delay.

FTC Green Guides (ftc.gov) define what "recyclable" and "eco-friendly" actually mean. If a supplier uses those words loosely, that's a red flag.

Everyone asks about the water bottle. Nobody asks about the spec sheet that made the water bottle reliable in the first place. The plastic, the wall thickness, the seal, the batch record—that's where the real answer lives.

Good packaging doesn't happen by accident. It happens because somebody decided that "almost right" wasn't good enough. That's the part I never get tired of defending.
